Quick answer

When a UPI payment fails but money is deducted, the bank reverses it automatically; RBI's 2019 rules set a deadline of five days for payments to merchants, with compensation if late. Pending payments usually settle within hours. Check your gateway dashboard, reassure the customer, avoid double payments, and send a fresh payment link if needed.

When a customer says "money was deducted but the order did not go through", the money is almost always safe. A UPI payment that fails after the account is debited is reversed automatically by the bank, and under rules set by the Reserve Bank of India in September 2019, a UPI payment to a merchant that fails after the debit should be reversed within five days of the transaction (T+5), with compensation to the customer if the bank is late. Pending payments usually resolve one way or the other within a few hours. Your job is to check what really happened, reassure the customer in plain words, and help them complete the order without paying twice.

Why do UPI payments fail or stay pending?

A UPI payment passes through several systems: the customer's UPI app, their bank, the UPI network run by NPCI, the payment gateway and your store. A delay or timeout at any step can leave the payment in an uncertain state. Common causes:

  • Bank server busy or down, often at month-end or during big sales.
  • Weak mobile network while the customer approves the payment.
  • Customer closed the app or went back before the confirmation came through.
  • Wrong UPI PIN, daily limit reached or insufficient balance, which fail cleanly without a debit.
  • Timeout: the customer approved late, after the payment request expired.

What do failed, pending and successful actually mean?

StatusWhat happenedWhat happens to the money
SuccessMoney moved and the gateway confirmed itReaches your account at settlement
Failed, no debitPayment never went throughNothing to refund
Failed, debitedAccount debited but the payment did not completeReversed to the customer automatically
PendingThe bank has not confirmed yetBecomes success or is reversed, usually within hours

How long does a UPI refund take for a failed payment?

RBI's circular on harmonising turnaround times for failed transactions (20 September 2019) sets deadlines for automatic reversal when a UPI customer's account is debited but the payment does not complete. For a payment to a merchant, such as a shop's checkout, where the merchant does not receive confirmation, the deadline is T+5, five days after the transaction; for a transfer between people where the receiver is not credited, it is T+1. If the bank misses the deadline, the customer is entitled to compensation of ₹100 a day for the delay. In practice, many reversals arrive much sooner, often within a day or two.

If a reversal does not arrive, the customer should raise a complaint in their UPI app (most apps have a "raise dispute" or "help" option on the transaction) or with their bank, quoting the UPI transaction reference number (the 12-digit UTR).

What should you check first as a seller?

  1. Look in your payment gateway dashboard. Search by the customer's phone, email or the amount and time. If you use Razorpay, the payment will show as captured, failed or still in progress. Our Razorpay setup guide shows where to look.
  2. Check your store's orders. A successful payment creates the order. If it is there and paid, simply confirm it to the customer.
  3. Ask for the UTR, not a screenshot alone. Screenshots can be edited; the reference number can be checked.
  4. If it shows as failed in your gateway, the customer's bank will reverse any debit. Explain that.
  5. If a payment succeeds late after the customer has paid again, you may have two payments for one order. Refund the extra one promptly from your gateway dashboard.

What should you tell a worried customer?

Customers who see money leave their account and no order confirmation are anxious. A calm, specific reply keeps the sale. Here are templates you can adapt.

When the payment failed but money was deducted

Hi Meena, thank you for letting us know. We checked and the payment did not reach us, so your bank will return the ₹1,450 to your account automatically, usually within a few days. You do not need to do anything. If you would still like the order, here is a fresh payment link, or you can choose cash on delivery. We have kept the items aside for you until tomorrow evening.

When the payment is pending

Hi Arjun, your payment is still being confirmed by your bank. This usually settles within a few hours. Please do not pay again for now. We will check and message you by 6 pm today. If it does not go through, the bank will return the money and we will send you a new link.

When the payment actually succeeded

Good news: your payment of ₹2,100 came through and your order #1043 is confirmed. You will get the tracking details on WhatsApp once it ships.

Use the customer's name, the exact amount and a clear time for your next update. Avoid blaming the bank or the customer.

How do you rescue the order?

  • Send a payment link. In UpMinutes you can create an order for a customer and send a Razorpay payment link in one tap, on WhatsApp or by email. Stock, GST and the invoice are worked out for you.
  • Offer another method. Card, net banking or, if you allow it, cash on delivery. Our guide to UPI, cards and COD compares them.
  • Hold stock briefly. Tell them how long you will keep the item, especially for one-of-a-kind pieces.
  • Use cart reminders. UpMinutes can send an abandoned-cart reminder email, with an optional coupon, that restores the bag on any device. It catches people who gave up after a failed payment. See our abandoned cart recovery guide.

How can you reduce payment failures?

  • Offer more than one way to pay: UPI, cards, net banking, wallets and EMI, which UpMinutes supports through your own Razorpay account.
  • Keep your checkout short and fast on mobile data, so the payment step is not reached with a fading signal. See mobile checkout best practices.
  • Put a short note near the payment button: "If your payment fails but money is deducted, it is returned automatically by your bank. Message us and we will help."
  • Watch for patterns. If failures cluster at certain times, tell customers and consider promoting other methods during busy periods.

What about refunds you send yourself?

Sometimes the payment succeeded and the customer still needs money back: a duplicate payment, an item you cannot supply, or a cancelled order. These are refunds you start, not automatic reversals. Issue them from your gateway dashboard or, for an order, from the order itself, and tell the customer the amount and how long it usually takes to reach their account. Keep a note of the refund reference in case they ask. For returns, UpMinutes can refund through Razorpay, to the customer's UPI ID, by bank transfer, in cash or as store credit. Our guide to refunds and credit notes covers the paperwork side.

A quick routine for your team

If more than one person answers customer messages, agree a simple routine so every "payment failed" message gets the same careful handling:

  1. Thank the customer and ask for the order details or UTR.
  2. Check the gateway dashboard and the order list before replying with any promise.
  3. Send the matching template, with the customer's name, amount and a time for the next update.
  4. If a new payment is needed, send a payment link rather than your personal UPI ID, so the order, invoice and stock stay in step.
  5. Note the outcome so you can spot patterns over a month.

When should you worry?

Most failed and pending payments sort themselves out. Look more closely if you see repeated "payment done" claims with screenshots but no matching payments, or many failures from one customer with different cards. Do not ship until your gateway shows the payment as successful.

Frequently asked questions

Money was deducted but the order was not placed. Will the customer get it back?

Yes. If the payment failed after a debit, the customer's bank reverses it automatically. Under RBI's 2019 turnaround rules, a failed UPI payment to a merchant should be reversed within five days, with compensation if late.

Should a customer pay again if the payment is pending?

It is better to wait a few hours for the pending payment to settle. If they pay again and both succeed, refund the extra payment promptly.

What is a UTR number?

It is the unique reference number for a UPI transaction, shown in the customer's UPI app. Ask for it when checking a disputed payment, as it can be verified.

Can I ship an order if the customer sends a payment screenshot?

Wait until your payment gateway shows the payment as successful. Screenshots can be edited or show a payment that later failed.
