Quick answer
Control cash on delivery with four rules: a maximum COD order value, a minimum order value, COD allowed or refused by delivery zone, and a confirmation step before you ship. Check whether your store platform has these built in or needs an app, because refused COD parcels cost you shipping both ways.
The best way to keep cash on delivery profitable is to set rules, not to switch it off. Four controls do most of the work: a COD limit (the largest order you'll accept as COD), a minimum order value, COD allowed or refused by delivery zone (PIN codes, cities or states), and a confirmation step before you ship. Store platforms differ a lot on whether these come built in or need an add-on, so check before you choose.
This guide explains each control, how to set sensible values, and what to look for when you compare platforms.
Why do COD orders need rules at all?
COD builds trust with first-time buyers, which is why many Indian shoppers still choose it. The cost shows up when a parcel is refused: you usually pay for outward shipping, return shipping (RTO, or return to origin) and sometimes a COD fee, and your stock is stuck in transit. A few refused high-value parcels can wipe out a week's margin.
Rules let you keep COD for the customers and orders where it works, and ask for prepayment where the risk is higher. For a deeper look at reducing refusals, read how to reduce COD returns and RTO.
What are the COD controls that matter?
1. A COD limit (maximum order value)
Allow COD only up to a set amount. Above it, the shopper pays online. This caps how much you can lose on one refused parcel. A sensible starting point is a little above your typical order value, so most everyday orders can still use COD while unusually large ones need prepayment.
2. A minimum order value
Very small COD orders can cost more to ship and return than they earn. A minimum keeps COD for orders worth the courier fee.
3. COD by zone or PIN code
If certain areas regularly refuse parcels, or your courier doesn't collect cash there, you should be able to refuse COD for those places while keeping it elsewhere. The same applies to orders going abroad, where COD usually isn't practical.
4. A confirmation step
Before you ship, ask the shopper to confirm the order. This catches mistakes, prank orders and second thoughts while they still cost you nothing.
5. A COD view and refund route
You'll want a quick way to see all COD orders together, and a clean way to refund COD customers if they return something, since there's no card or UPI payment to reverse.
How do store platforms compare on COD rules?
| Control | UpMinutes | Shopify | WooCommerce |
|---|---|---|---|
| COD on/off | Built in, no gateway needed | COD is a manual payment method | Basic COD option available |
| COD limit by order value | Built in ("Cash on delivery up to ₹") | Often needs an app | Usually needs a plugin |
| Minimum order for COD | Built in | Often needs an app | Usually needs a plugin |
| COD by delivery zone or PIN code | Built in, allowed or refused per zone | Often needs an app | Usually needs a plugin |
| Orders abroad | Online payment only | Depends on setup | Depends on setup |
| Confirmation step | Optional "please confirm your order" email | Varies by app | Varies by plugin |
The Shopify column reflects Shopify's help pages as of October 2026, which describe COD as a manual payment method; rules such as limits by cart value or PIN code often need an app from its app store. How do you set up COD rules on UpMinutes?
Cash on delivery works without any payment gateway, so you can offer it from day one. In your settings you can:
- switch COD on or off;
- set a COD limit, for example "Cash on delivery up to ₹3,000";
- set a minimum order value for COD;
- allow or refuse COD for each delivery zone, whether that zone is a list of PIN codes, cities, states, a region such as North-east, or all of India;
- switch on the COD confirmation email, which sends the shopper a "please confirm your order" link.
Zones outside India are online-only, so COD is never offered abroad. Orders has a COD tab so you can see cash orders at a glance, and when a COD order is returned the customer can give a UPI ID on the return form for the refund. Courier statuses like RTO or undelivered are flagged so you notice problem parcels quickly.
Setting up zones is covered in how to plan delivery charges, and reconciling the cash the courier sends you is in COD cash reconciliation.
What values should you start with?
There's no single right number, but a simple method works for most stores:
- Look at your last 50 to 100 orders. Find your typical order value and the value of the refused parcels.
- Set the COD limit a little above typical. Say most of your orders are between ₹800 and ₹1,500; a limit of ₹2,000 keeps those on COD and asks larger orders to pay online.
- Set a minimum where the courier fee stops making sense, perhaps ₹300 to ₹500 depending on your products.
- List problem zones. Only refuse COD where you see a clear pattern over several weeks, not after one bad parcel.
- Review monthly. Raise the limit for zones that behave well; tighten where refusals keep happening.
Should you charge a fee for cash on delivery?
Couriers usually charge extra to collect cash, and you wait longer for the money. Some stores pass part of that on as a small COD fee; others prefer to reward prepaid orders instead. Both are fair if they're clear before checkout. A few points to weigh:
- A fee feels like a penalty to some shoppers, while a prepaid discount feels like a reward, even when the maths is the same.
- Free-delivery coupons for prepaid orders are easy to understand and easy to switch off after a sale.
- Whatever you choose, show it early: on the product page, in the cart and in your shipping policy, not as a surprise at the last step.
UpMinutes coupons can be percentage, fixed amount or free delivery, with a minimum order and start and end dates, so you can test a prepaid incentive for a month and compare refusals before and after.
What about COD for repeat customers and phone orders?
Regular customers who always accept their parcels are low risk, and you may want to treat them differently. Since online rules apply to everyone at checkout, the practical way is to handle trusted regulars personally: take their order by phone or WhatsApp, create it in your dashboard and agree payment with them directly. For new customers asking for COD above your limit, a polite message works: "For orders above ₹2,000 we ask for UPI or card payment. Here is a payment link." Most will pay; the few who won't were often the riskiest orders anyway.
How do you tell customers about COD rules without losing them?
Rules work best when shoppers aren't surprised at checkout.
- Mention COD availability and the limit in your shipping policy and FAQ.
- Use the "Check delivery" box on product pages so shoppers can see if you deliver to their PIN code, and how long it takes.
- Give a small, honest reason to pay online, such as a prepaid-only coupon or free delivery over an amount.
- Keep UPI front and centre at checkout; for many shoppers it's as easy as COD.
Our guide to UPI, cards or COD covers the payment mix in more detail.

Frequently asked questions
Should I stop offering cash on delivery altogether?
Usually not. Many first-time buyers still prefer COD, so switching it off can cost you sales. Limits, zone rules and a confirmation step tend to work better than a blanket ban.
Can I refuse COD for specific PIN codes?
On UpMinutes you put those PIN codes in a delivery zone and set that zone to refuse COD, while other zones keep it. On other platforms, check whether this is built in or needs an app or plugin.
Does UpMinutes send an OTP to confirm COD orders?
No. UpMinutes confirms COD orders with an optional email that asks the shopper to click a "please confirm your order" link. You can also confirm by WhatsApp or phone yourself.
How do I refund a customer who paid cash on delivery?
Since there's no online payment to reverse, refund by UPI, bank transfer or store credit. On UpMinutes the customer can enter a UPI ID on the return form.
